How to Reduce RTO in Indian Ecommerce

RTO (return to origin) eats into margin through shipping you pay twice, damaged stock and blocked cash, and most of it can be cut by finding where your RTOs actually come from.

  • Lower reverse shipping costs
  • Fewer damaged returns
  • Cleaner cash flow
  • Better courier accountability
  • Recoverable RTO charges

SHORT ANSWER

To reduce RTO rate, first split RTO by payment mode, pincode, courier, category and SKU. Then fix the biggest source: verify COD and address details before dispatch, ship faster, follow up on failed deliveries, correct listing mismatches, and audit RTO charges and claims against your agreement. Measure RTO % monthly so you can see whether each fix works.

What RTO costs you beyond the shipping fee

RTO happens when a shipment is not delivered and travels back to you. Some of it is unavoidable, but every RTO order carries costs that rarely show up in one place:

  • Forward and return freight, depending on your courier or marketplace logistics terms.
  • Packaging and handling, including re-QC and re-shelving.
  • Damaged, tampered or missing units that cannot be resold.
  • Blocked inventory that could have sold to another customer.
  • Fees or deductions on the order, which depend on your seller agreement and rate card.

Check your seller agreement and settlement reports to see which of these are charged to you on each marketplace. Terms change, so confirm the latest version.

Measure RTO properly before fixing it

A single blended RTO percentage hides the cause. A simple definition is RTO % = RTO orders ÷ orders shipped. Marketplaces may count differently, for example by dispatch date versus order date, so use the same basis every month.

Then split the number by:

  1. Payment mode (prepaid versus COD)
  2. Destination pincode and city tier
  3. Courier or logistics partner
  4. Category, SKU and size
  5. Order value and discount level
  6. Reason code, such as customer refused, unreachable, address issue or undelivered

Usually two or three slices explain most of the problem. Fix those first rather than running ten changes at once.

Fix the causes before the parcel ships

If you control your own website or direct channel, most avoidable RTO starts before dispatch:

  • Verify COD orders. Confirm by call, SMS or WhatsApp that the buyer wants the order, and cancel when there is no response.
  • Validate addresses. Flag incomplete addresses, missing landmarks, and phone numbers that look wrong.
  • Check serviceability. Do not accept orders for pincodes where your courier has poor delivery performance.
  • Nudge prepaid. A small prepaid incentive can move buyers off COD, but test it against margin.
  • Watch repeat refusers. Keep an internal list of phone numbers and pincodes with repeated refusals.

On marketplaces you have less control over payment mode and customer checks. Your levers there are accurate listings, fast dispatch and good packaging.

Improve dispatch speed and in-transit follow-up

Delays raise RTO because buyers lose interest or the promised date passes. Review your dispatch time against the marketplace SLA and clear order backlogs daily.

For failed deliveries, work the non-delivery report (NDR) quickly:

  • Respond within the courier's NDR window, as per your courier terms.
  • Call or message the buyer to confirm the address and a delivery slot.
  • Compare courier-wise first-attempt delivery rates and move volume away from consistently weak lanes.
  • Keep proof such as call notes and attempt logs, since you will need them for disputes.

Fix listing and expectation gaps

Many refusals happen because the product is not what the buyer expected. Look at RTO and return reasons by SKU:

  • Add accurate size charts, dimensions and colour photos taken in natural light.
  • State what is in the box and the material in plain language.
  • Fix titles and variants that confuse buyers.
  • Use tamper-resistant packaging and photograph or video high-value packing.

If a few SKUs account for a large share of RTO, consider pausing or repricing them while you correct the listing.

Audit RTO charges and recover what is owed

Reducing RTO is half the work. The other half is making sure you are charged correctly for the RTOs that remain. Compare each RTO order in your settlement report with the fees in your seller agreement and rate card, and look for:

  • RTO or reverse shipping charged where the order should not qualify
  • Weight or slab differences versus what you shipped
  • Returned parcels that never reached your warehouse, or arrived with missing items
  • Claims raised after the marketplace's time limit

This is tedious in spreadsheets. MarketplaceMetrics by Fundle reconciles sales and settlements, checks fees against agreed terms, and tracks returns and recovery cases. Myntra Excel reports are reviewed, and other marketplaces can be discussed for scope. Whatever tool you use, raise claims inside the deadline.

Worked example

Illustrative example only. These figures are not real rates or results.

ItemBeforeAfter
Orders shipped1,0001,000
RTO rate15%12%
RTO orders150120
Cost per RTO (₹70 forward + ₹60 return + ₹15 packaging)₹145₹145
Total RTO cost₹21,750₹17,400

A three-point drop saves about ₹4,350 per 1,000 orders, before counting damaged stock and blocked inventory. Use your own freight and packaging costs.

Questions and answers

What is a good RTO rate for ecommerce sellers in India?

There is no single benchmark. RTO varies by category, payment mix, pincodes and channel. Track your own RTO percentage by month, then compare across couriers, SKUs and COD versus prepaid to see what is high for your business.

Does COD cause higher RTO?

Often, because buyers have not paid upfront and can refuse delivery. Check your own data to confirm. Compare COD and prepaid RTO separately, and test order confirmation or a prepaid incentive before restricting COD.

Can marketplace sellers control RTO?

Partly. You cannot usually screen buyers, but you can improve listings, packaging, dispatch speed and stock accuracy. You can also audit RTO charges and raise claims where the marketplace's terms allow.

How do I recover money lost on RTO orders?

Match RTO orders to settlement entries and check each charge against your seller agreement. Raise claims for wrong deductions, missing or damaged returns within the marketplace's time limit, and keep order IDs, images and communication as evidence.
